Agency Project Management

Agency project management is the discipline of moving creative work from brief to delivery on time, on budget and without losing the idea along the way.

What is agency project management?

Agency project management is the job of getting creative work out of the door in the shape it was sold. It covers the scope, the schedule, the budget, the people and the thousand small handoffs between a signed brief and a delivered file. In a software company a project manager ships features. In an agency the product is an idea with a deadline, and the deadline usually belongs to a launch, a fashion week, a holiday window or a sports season, none of which move.

The role sits between the client, the creative team and the people making the work. It is less about Gantt charts than about judgment: knowing which slip can be absorbed and which one costs the shoot day, when to push the client for a decision and when to protect the team from one more round of notes.

Why it matters

Why agency project management matters

Creative work has a habit of expanding to fill the time and the budget it is given, then a little more. Without someone holding the shape, scope grows quietly, approvals drift, and the final week becomes a scramble that shows in the work. Good project management is what makes a bold idea safe to buy: the client knows what they are getting, when, and for how much, so they can say yes to something braver.

It also protects the people. A team that is always firefighting stops having ideas. A team that trusts the schedule has room to think.

In practice

How agency project management works in practice

  1. 01

It starts with a scope of work that names the deliverables precisely: how many films, which lengths, which cuts for which platforms, how many rounds of revision. From that comes a schedule working backward from the launch date, with the shoot, the edit, the client reviews and the delivery each given real time rather than hopeful time. The budget is built the same way, line by line, and the two are checked against each other before anyone says yes.

  2. 02

Once the project is live, the project manager runs the weekly rhythm: status, risks, decisions needed. They route feedback so the editor hears one voice rather than six, keep a log of what changed and why, and raise the flag early when a change means more money or more time. At the end they close the job properly: final files delivered, assets archived, the numbers reconciled against the estimate.

At RIOT

Agency project management at RIOT

We are a creative agency and production studio, so our project management runs through the whole chain, from the first pitch to the final delivery. More than a decade of work with Coach, across campaigns, sizzle reels, holiday films and the Cannes Lions 2026 recap film, has taught us that the schedule and the budget are creative tools. We built Krova, our production software, to handle bids, schedules, budgets and delivery in one place, because those four things are one job.

Watch out

What people get wrong about agency project management

Treating the project manager as an administrator. The best agency project managers are producers in all but name: they understand how a shoot works, what an edit costs and why a creative director needs another day. The other mistake is managing the process and forgetting the work. A project that hits every milestone and delivers something forgettable has not been managed well. It has been processed.

Questions

People also ask

What does an agency project manager actually do?

They own the scope, the schedule and the budget of a piece of creative work and keep all three honest while the work is made. Day to day that means status, routing feedback, chasing decisions and flagging changes before they become overruns. On a production the role overlaps heavily with producing.

Is agency project management different from regular project management?

The tools are the same; the material is different. Creative work is subjective, approvals are human and the deadline is usually a launch that will not move, so the job leans on judgment and relationships more than on methodology. Agile and waterfall both get borrowed, rarely wholesale.

Do small agencies need project management?

Yes, they just need less ceremony. At a boutique the producer or the creative director often carries it, with a shared schedule and a scope everyone has read. The discipline matters more than the title.
